The Hidden Cost of Poor Warehouse Slotting — And How to Recover It

One product dies off. Another gets added. It goes into the empty hole.
That's how most warehouse layouts actually happen. Not by design. By accident. One SKU gets discontinued, and the next thing you know, a new product lands in that spot. Then another one. Then another. Before long, your warehouse is a patchwork of decisions made years ago, modified dozens of times, with no one actually looking at the data to see if it makes sense anymore.
And every single day, your pickers pay the price.
Your fastest-moving products are scattered across the warehouse. Your slowest movers are taking up prime real estate near the packing station. Even though your WMS might optimise the route, a picker still has to travel further to grab your fastest movers. The route is efficient, but the distance is long.
By the end of their shift, they've walked unnecessary miles. And that walking isn't productive. That's pure waste.
But there's another hidden cost most warehouses don't even see: slot sizing.
Put a fast mover into a slot that's too small, and you're spending unnecessary hours every week on replenishment, constantly restocking that location. Put a slow mover into a slot that's oversized, and you're burning prime warehouse real estate on something that barely moves. Either way, you're bleeding money.
Where the Money Actually Lives in Warehouse Slotting
Order picking accounts for over half of warehouse operating costs. That's labour. That's time. That's your biggest controllable expense.
Most warehouses think picking is just picking, grab the item, move to the next one. But the real cost is in the walking, the searching, the inefficiency baked into a layout that was never designed around actual velocity data.
Bad warehouse slotting makes every shift longer. Longer shifts mean more labour hours. More labour hours mean picking costs creep up, throughput drops, and your margins get squeezed.
What Proper Slotting Actually Means
It's not complicated. It starts with three categories based on two things: how often a product actually moves, and how much space it takes up.
A Items are your fast movers. The top 20 percent of your SKUs by pick frequency. These drive 80 percent of your actual picks. They belong in your most accessible, closest-to-staging locations. Every step you save on an A item compounds across thousands of picks per month.
B Items are the middle. Decent velocity, moderate cube. Secondary locations. Accessible, but not prime real estate.
C Items are slow movers. Back of the warehouse, high shelves, low shelves. They don't deserve premium space.
The formula is simple: fast-moving, small-cube items deserve your best locations. Slow-moving or space-hogging items don't. Most warehouses have never actually run this analysis on their operation. They've just let the layout evolve. That's where the money gets left on the table.
The Pick System Matters Too
Slot location is only part of the equation. The system holding the product matters just as much.
Carton flow works best for high-velocity piece-picks, A items where gravity-fed replenishment keeps the pick face full while picking continues. Shelving suits B and C items with moderate velocity, accessible and organised without needing the throughput of a flow system.
Pallet racking handles bulk and case picks, not piece-pick operations. And vertical lift modules only make sense for operations with thousands of SKUs at low individual pick frequency, the cost doesn't justify itself otherwise.
Getting the slot right and the system wrong still costs you. The two decisions have to be made together.
The Real Problem
Understanding where everything should actually live isn't something you can wing. It requires looking at your real data, what moves, how often, how much cube it takes. It requires understanding your current system and layout. It requires someone who knows warehouse operations deeply enough to see the gaps.
Most warehouses don't have that. They have a layout that works okay. They have pickers who are used to it. And they have no idea how much money they're leaving on the table every single day because nobody's ever properly analysed it.
